This paper presents a practitioner-oriented research study on the integration of modern game development practices, finance transformation (FT), and product management (PM) within live-service and premium game contexts. We synthesize literature across design, analytics, and enterprise finance to propose a tri-layer framework—Gameplay–Monetization–Operating Model (GMO). We validate the framework using a mixed-methods study: a survey of 86 industry professionals (Jan 2025) and a synthetic case simulation using typical mobile F2P telemetry patterns. Results indicate that organizations aligning PM discovery practices with FT capabilities (e.g., rolling forecasts, product-level P&L, and real-time telemetry) achieve materially higher D30 retention (+2–4pp) and ARPDAU (+5–9%) without significant increases in development cycle time. The paper contributes a measurement blueprint and a set of governance artifacts that connect feature bets to financial outcomes, aiming to help studios scale product-market fit while retaining player-centric values.
